The framework

Five phases that lead your school from diagnosis to sustainability

EDSAT is not a list of workshops. It is a sequenced pathway: each phase builds on the previous one, and every output feeds the next.

  1. 01

    Explore

Diagnose the school reality and actual needs.

  2. 02

    Design

Tailor a transformation plan for this specific school.

  3. 03

    Shift

Activate training, classroom application, and coaching.

  4. 04

    Assess

Measure real impact across practice, students, and culture.

  5. 05

    Transform

Build internal capacity and self-renewing sustainability.

In detail

The five phases in detail

01

Explore

Explore

Diagnose the school reality and actual needs.

Before any training, we run a full diagnostic of the school: classroom visits, interviews with leaders and teachers, and performance data analysis. The goal is to understand the real need, not assume it.

02

Design

Design

Tailor a transformation plan for this specific school.

We build a transformation plan designed for this school specifically: measurable goals, a training and application pathway, and clear roles for leadership, teachers, and coaches. No off-the-shelf templates.

03

Shift

Shift

Activate training, classroom application, and coaching.

The activation phase: 40 training hours across two stages, a full term of field application, classroom coaching visits, and professional learning communities that turn training into daily practice.

04

Assess

Assess

Measure real impact across practice, students, and culture.

We measure impact on five levels: participant engagement, learning gained, classroom application, student impact, and institutional culture. Measurement is part of the system, not an afterthought.

05

Transform

Transform

Build internal capacity and self-renewing sustainability.

The end goal: a school that owns its own capacity, qualified internal coaches, diagnostic and assessment tools, and a learning culture that keeps renewing after the program ends.

Timeline

Implementation timeline

Core implementation runs across one full academic year; full capacity building can extend over two to three years depending on the school’s size and goals.

  1. Before the start

A discovery session, then a full diagnostic of the school’s reality (Explore).

  2. Start of the year

The transformation plan is designed and approved with school leadership (Design).

  3. During the year

Training, field application, coaching, and PLCs (Shift), with continuous measurement (Assess).

  4. Year end & beyond

A full impact report, internal coach qualification, and a sustainability plan (Transform).

Your school deserves a transformation that lasts.
